Which level do you actually need

Bookkeeper, controller, or CFO?

These three get used interchangeably, and they are not remotely the same job. Hiring the wrong one is the most common and most expensive finance mistake a growing business makes — usually by buying strategy on top of numbers that were never reliable.

Here is the honest comparison, including what each one costs and where each one stops.

LEVEL ONE

Bookkeeper

Records what happened.

Enters and categorises transactions, reconciles the bank, produces a set of statements from the software. The work is accurate data capture.

What it costs

$300–800/mo outsourced, or $45,000–60,000 as an employee

Where it stops

They are not trained or paid to question the numbers. If something is misclassified, the reconciliation still balances and nobody says anything — including at year end.

LEVEL TWO

Controller

Makes sure it’s right.

Owns the close, designs the systems and controls, reviews and signs off the numbers, and produces reporting a decision can be made from. Supervises the bookkeeping rather than performing it.

Where it stops

A controller tells you what is true and keeps it true. They are not primarily there to model the future or sit in front of your investors.

LEVEL THREE

CFO

Decides what to do about it.

Forecasting, cash and margin strategy, capital structure, board and lender relationships, and the judgment calls on hiring, pricing and financing. Assumes the numbers are already reliable.

Where it stops

A CFO on top of unreliable books is an expensive way to get confident wrong answers. This level only pays for itself once level two exists.

The short answer

Most businesses that think they need a CFO need a controller. The symptoms are almost identical — no confidence in the numbers, no visibility, decisions made on instinct — but the cause is usually that nobody senior owns the close, not that nobody is doing strategy.

Fix the foundation and a surprising amount of the strategy problem solves itself. Skip it, and you pay CFO rates for forecasts built on numbers nobody trusts.

Five questions

Work down the list. Stop at the first yes.

They are deliberately in order. The lower ones are cheaper to fix and make the higher ones work, which is why answering them in sequence saves money.

1 Do you trust last month’s numbers without checking them yourself?

If no, the gap is oversight, not effort. That is controller work — and if the books are also behind, a cleanup comes first.

A slow close is almost always a systems and process problem rather than a people problem. Numbers that arrive three weeks late cannot inform a decision.
